Inspired Vision or Dictated Standard?

While working with a group of senior leaders they described some compliance issues especially with those further down within the organization. Procedures were not being followed, routine issues were on the rise, along with a rise in negative attitudes.

Many of these leaders have a behavioral bent towards adherence to and creation of rules, so I pushed in a little with some questions.

Were these particular procedures and rules important?

Yes. This is a high risk endeavor with lives on the line.

Okay, then why is there such pushback on these rules, procedures, and policies?

The culture below us seems to create this tension.

How do you communicate these procedures and rules?

Memos and operating procedures.

With a few more questions, a few additional clues were revealed. The memos, and operating procedures were then implemented by middle or front-line supervisors who didn’t always agree with or embrace the policies. 

Instead of seeing the importance of these procedures, the policies were viewed as a dictated standard instead of part of a larger inspired vision of keeping everyone safe.

Out of context, the constant emphasis on procedures can feed a negative culture. Those leaders needed to inspire a larger vision and continually explain why these small changes added to that overall vision.

As with all leaders, they needed to tell their own story and not always rely on others to explain their inspired vision.

Imagine how many times we try to get our employees, our organizations, our families, our kids, or our friends to follow some rule or procedure, yet it doesn’t resonate or create action. Instead we are left with the grumbling culture around us despite the fact that those rules would help keep everyone safe, ease some difficulty, or just make things run more smoothly.

Maybe we can all learn from these leaders.

Inspire a vision and provide the context for changes and rules. Stay on message about how these changes are important to the organization, the family or the relationship.

If not, simply dictating a standard may not be enough.

Their Own Role In Their Story

During the final session of a five-part series with leaders, we asked them to create an intentional leadership plan and present it to the rest of the group. Each leader tackled the greatest challenge before them in the next year, and described how they were going to make progress.

This can be an intimidating group. They are the top in their field. They have accomplished a lot. They are all viewed by each other as very successful.

Many outlined how knowing themselves helped lay the foundation for this project. Some had slides and handouts. Others simply stood up and talked. All were open about their own weaknesses.

It was the weaknesses that resonated with me the most. These leaders were pretty hard on themselves. At times, the group would interrupt the presenter, just to encourage them and remind them how incredible they really were, despite those weaknesses.

I was having a conversation with one of them afterwards.

“It’s funny, we see others strengths, and our own weaknesses filtered through some insecurity.”

They replied with something that stuck with me.

“Totally, though I was surprised at some people’s inability to see their own role in their story, including me.”

Their own role in their story. It is so easy to see others as strong, courageous, determined and successful, while discounting yourself.

We see their strengths, but know our weaknesses.

We see their success, but see our failures.

We hear their words, but hear our inner voice.

Where have you discounted your own role in your story? Where have you focused on your weaknesses, while forgetting the strengths?

You have an important role to play in your story and your life.

If you could only see yourself the way we see you. You’d be surprised at how strong and courageous you really look.

Let Me See Your Calendar

Often we wrestle with getting certain projects or activities completed. There are times I wonder if procrastination should be elevated to some sort of art form. The level of creativity that abounds when avoiding certain tasks is nothing short of a masterpiece.

If procrastination was art, I would be Picasso.

This procrastination can permeate through simple tasks and projects, down into our roles both personally and professionally. What starts off as a delay in painting a room or cleaning up your desk, can become putting off coaching employees or participating with your family. One day you wake up to a mountain of unfinished projects, ideas, or roles.

I was listening to a speaker give a talk on what it takes to be a good leader, and one of the keys was following through on certain tasks. When coaching others, this speaker often listens to leaders talk about the things they would like to do, and then says a simple phrase.

“Let me see your calendar.”

The speaker then challenges the leader to show them in their calendar the time the have scheduled to work on that project, and where the deadline appears. Reluctantly, the leaders typically respond that those ideas or projects are not in the calendar. The desire was present, but not the mechanism to create the action needed to complete or make progress on these tasks.

Instead of shaming the person being coached, the speaker then simply works to find dates and times in their calendar and holds them accountable for completion.

I am trying the same approach with myself and others. While coaching a few individuals recently, I realized how much we all need this encouragement and accountability. A few days ago during a coaching session, I realized that there was a project that I had put off for about 12 months. The project itself would take about 1 hour, but there was some sort of procrastination mountain standing in my way.

This morning I spoke that simple phrase, “Let me see your calendar.”

There was space, and the project was scheduled and completed. One simple phrase and the project came off the stalled idea mountain and is now a reality. Imagine the results if we use this simple phrase with ourselves and others.

Try it out, it may just Change the World.

It’s Running Itself

You have an idea. You are excited. You tell others. You may even have a plan.

Then something happens. You walk away, and assume that they are implementing your idea, your vision, and your plan. In your mind, “it’s running itself.” Your work is complete, because you not only came up with an amazing idea, your inspired them so uniquely that their motivation, their loyalty, and their efforts were completely aligned with your vision. You did your part, now it is in their hands. You move on to the next big idea.

Don’t hear this wrong. Big ideas are great. We should dream, we should develop ideas, but sometimes the idea or coming up with a vision of what you would like to do, be, or accomplish is the easy part. The more difficult part is making your idea happen. Implementing your vision takes discipline and hard work. Working hard at the daily tasks needed to make your dream a reality is not glamorous.  You have to make sacrifices, and you may even fail.

Discipline can seem overwhelming but you can start small, with just a few minutes each day.  You may be surprised where it takes you, and those around you who usually are tasked with trying to implement your big idea may breathe a sigh of relief.

We Just Need a Strong Leader

Working with teams is great.  But, I have noticed a pattern.  When there is difficulty, conflict or lack of communication an interesting pattern emerges during the various sessions.  What I hear during these sessions is consistent.

Sometimes these statements are a muttering in the back of the room, other times they are directly proclaimed for the group.

“We just need a strong leader.”

“If the [insert bosses title here] did more of [whatever topic we are discussing] we wouldn’t be in this mess.”

My personal favorite – “This is all well and good, but when will our leader apply some of these principles?”

In most cases I am there because the leader has identified the issue and wants to inspire collective solutions and buy in from the group.  Admittedly these leaders have not always lead deliberately, but the demands of their time and energy has increased, and they assumed that these teams would self-manage or self-lead through the routine of the day.

Then something interesting occurs.  The leader begins to lead, and in a strong and deliberate way.  The leader provides clear direction, communicates a larger vision, and begins to hold everyone accountable for results.  This newfound accountability eventually finds its way to those vocal critical few.  According to their earlier statements, what follows would logically be a happy embrace of this new leadership model.  Tragically, it doesn’t.

“Who does [insert leader’s name here] think they are messing with the way we have done things?”

“Can you believe that they want us to report on our activities, why don’t they just leave us alone like before?”

“Why do they keep making us go to meetings?  Why are they in our space so often?  Why are they asking so many questions?”

As the leader becomes stronger and tackles the various issues they find that the people who so clearly demanded strong leadership, are the ones who fight the hardest against it when it arrives.  Often, those vocal few are no longer there in a few years because when they said “We Just Need a Strong Leader” what they really meant was “I need someone to complain about to deflect attention from my own lack of personal leadership.”

Maybe that vocal person was right.  The organization did need stronger leadership, but you should be careful what you wish for…you just might get it.

Theory, Paper and Real Life

Sadly, a lot of times I am better in theory or on paper than I am in real life.  I have certain beliefs about the way the world or people should be, how they can better connect with and work with each other and I think, write and even periodically teach these concepts. Applying these concepts to my own life has proven to be a challenge.  I will give you a few examples.

Preparing to teach on emotional intelligence and becoming stressed about it and losing my cool with the kids about their homework.

Writing a blog about communicating while getting into an argument with those around me.

Teaching on coaching in the workplace while canceling my coaching session with one of my employees.

My ability to offer great advice to others while failing to take that exact same advice for my own present situation is remarkable (unfortunately).

I heard a very important idea from Jack Enter, a speaker and author.  During a session on failing as a leader, he warned us that believing in something and putting it into practice are two separate things.  He warns us to be careful about being satisfied with our beliefs while never executing on the actions necessary to do the steps needed to be the people and leaders we need to be.

Our (or at least my) ability to allow this disconnect between theory, who we are on paper, and real life is amazing.  The ability to have two seemingly contrary positions without noticing it has become more apparent to me, especially when I fail.

Jack recommends disciplining ourselves to implement these concepts, while being accountable to others so we actually do these things.  How to you make sure your theories or who you are on paper makes it into your real life?

For me, the morning phone call helps because it provides a space to be honest about where I didn’t measure up, and be accountable to others to make changes that bring my life more in line with these theories I believe.
